Many companies report facing the following challenge: They’re getting leads, but there aren’t enough of them, they’re too expensive, and they’re not qualified enough. The solution to lead optimization rarely lies in increasing the budget, but rather in systematic testing. By formulating, testing, and evaluating hypotheses, companies optimize based on data rather than gut feeling.
Based on our experience with over 1,000 B2B projects, we know this: There are specific levers that make all the difference. And there’s one prerequisite without which none of these levers will work: accurate tracking.
The Basics: If You Don't Measure Correctly, You Can't Optimize Leads
In our day-to-day work with B2B companies, we repeatedly find that tracking is very often incomplete or set up improperly. While companies know that leads are being generated, they don’t know where they’re coming from, why, or at what cost.
Without this basis for decision-making, any lead optimization is just guesswork.
What "clean tracking" actually means
- Comprehensive conversion tracking on all relevant pages
- Cross-Channel Tracking: Which Channel Generates Which Lead?
- When UTM parameters are used consistently, ch-, Shopping, and Performance Max campaigns are automatically included in AI Mode placements.
- Lead source is accurately documented in the CRM (at LeadEngine, we use HubSpot for this)
- A clear picture of the customer journey, from the first interaction to conversion
- Performance Data as the Basis for Optimizing Campaigns, Landing Pages, and Conversion Rates
The Principle: Hypotheses as the Driving Force Behind Lead Optimization
A hypothesis is a testable assumption with a clear “if-then” structure. It transforms every action from a matter of belief into a testable decision.
The If-Then Framework in Theory:
“If we implement [Measure X], we expect [Result Y], as measured by [KPI], within [Timeframe].”
Here's a concrete example from our everyday lives:
“If we move the CTA button from the sidebar to the visible area above the fold, the conversion rate on the landing page increases, as measured by the number of form submissions within four weeks.”
That sounds simple. And that’s exactly why it works. Because most companies don’t take this step. They implement measures, but they don’t write down the hypothesis behind them, don’t define a metric, and don’t evaluate the results.
No hypothesis, no test. No test, no lead optimization. No measurement, no results.

The 7 Levers of Lead Optimization: What We’ve Learned from Real-World Experience
In our work with B2B companies, we’ve learned that it’s always the same key factors that lower the cost per lead and optimize the conversion rate.
Here are the key levers and the hypotheses behind them.
Targeting the wrong audience is the most expensive form of lead generation. If you haven't clearly defined your Ideal Customer Profile (ICP), you're wasting your budget on every channel.
A clearly defined ICP changes everything: the message, the channel, the format, and the lead magnet. It is the foundation of every campaign.
Hypothesis:
“If we consistently focus our messaging on ICPs X, Y, and Z, the CPL will decrease and the conversion rate will increase by X%.”
Companies focus on promoting their product rather than the benefits for the customer. This difference is crucial for lead optimization. Here’s an example:
- Before: “Our software has 47 features and a REST API.”
- Afterward: “Your sales staff will save three hours a week on manual data entry.”
Hypothesis:
“If we communicate specific customer benefits instead of features, the reply rate will increase by X%.”
Not every lead magnet appeals to every target audience. A white paper might work better for one persona, while a checklist, a self-assessment, or a webinar might work better for another. The key is how well the lead magnet aligns with the target audience. And the only way to find that out is through testing.
Hypothesis:
“If we offer an interactive format instead of a static PDF for Persona X, the download rate will increase by X%.”
Every additional required field in a form reduces conversions. This doesn't have to be based on gut feeling or experience—it's measurable.
The rule of thumb for lead optimization based on our experience: As few fields as necessary, as many as make sense. If you need more data, you can gather it during the qualification call. (Source: HubSpot Research – Forms with three fields achieve the highest conversion rates)
Hypothesis:
“If we reduce the number of fields in the contact form from eight to four, the conversion rate will increase by X%.”
The call-to-action is one of the most effective and quickest-to-test levers in lead optimization. Text, color, and position all have a measurable impact. CTAs are the ideal starting point for systematic testing.
Hypothesis:
“If we replace ‘Request Now’ with ‘Schedule a Free Initial Consultation,’ the click-through rate will increase by X%.”
Which channel works for which target audience is not a strategic constant, but rather a hypothesis.
Our experience shows that channel selection is rarely questioned. Once set up, it continues to run, even if it is no longer the most efficient option. But those who test regularly can identify shifts early on and take action.
Hypothesis:
“If we shift our budget from LinkedIn Ads to Google Ads, the CPL for decision-makers in Segment X will decrease by X%.”
Email is one of the most powerful channels for lead nurturing and, at the same time, one of the most underrated areas for experimentation. Yet it’s possible to achieve a great deal here with relatively little effort.
What can be tested:
- Subject Line: Open Rate Can Be Directly Influenced
- Sending Time: When Is the Target Audience Most Receptive?
- Content & Format: Long Text vs. Short Email with a Clear Call to Action
- Sequence Length: How Many Touchpoints Are Needed to Drive a Conversion?
HubSpot makes lead optimization easy: You can set up A/B tests for emails right within the tool. The winning version is automatically sent to the majority of recipients. By thinking through the user journey and tailoring the right message to each stage of the funnel, you can measurably improve lead quality.
Hypothesis: “If we personalize the subject line and include the recipient’s first name, the open rate will increase by X%.” (Source: HubSpot State of Marketing Report 2024 – Personalized emails achieve 26% higher open rates)

A/B Testing for Lead Optimization: How to Test Hypotheses Effectively
In A/B testing, two variants—each with a different value for a specific metric—run in parallel over a defined period of time.
What Can Be Tested
- CTA Text, Color, Position
- Email Subject Lines
- Images and Visual Elements on Landing Pages
- Form Length
- Ad copy in Google Ads or LinkedIn Ads
- Text in emails, on websites, and in mailings
- Keywords
- Target Audiences
- Ad Creatives
- AI-powered campaigns and settings
- etc…
Always change only one variable at a time. If you change two things at once, you won't know in the end which one made the difference.
Google Optimize & HubSpot: Which Tools Can You Use to Test Hypotheses?
Google Optimize
Google Optimize and similar successor tools, such as VWO or AB Tasty, allow you to run tests directly on the website: landing pages, CTAs, images, and headings.
An important tip from our practice: These tools only work reliably when there is sufficient traffic. In niche industries, the results are often not statistically valid.
Here, we recommend conducting tests primarily on ad platforms.
An often underestimated factor: Images also have a measurable impact on the conversion rate. Replacing a product photo with an image featuring people can significantly change a landing page’s performance.
(Source: Nielsen Norman Group – Users respond more strongly to images featuring real people than to generic stock photos)
HubSpot
HubSpot is our go-to tool when it comes to data-driven lead optimization A/B tests for emails, CTAs, workflows, sequences, and landing pages can be set up directly in the CRM without any technical effort or external tools.
The key advantage: Test results are immediately linked to lead and deal data. You can see not only which variant performs better, but also which variant generates more qualified leads and more revenue. That’s the difference between superficial metrics and real Lead Optimization.
Conversion Rate Optimization & CPL: The Best Testing Process to Use
Conversion rate optimization is an ongoing process and the only way to reduce the cost per lead in the long term without increasing the budget.
The Cycle:
Measure → Formulate a hypothesis → Design a test → Evaluate → Implement → Formulate a new hypothesis
And the impact is greater than many people realize: If you increase your conversion rate from 2% to 4%, you’ll cut your CPL in half while keeping your advertising budget the same.
